From Sheet Metal Prototype to Mass Production: Our NPI Process

From Sheet Metal Prototype to Mass Production: Our NPI Process
September 22, 2026

The riskiest stage of a new metal part isn't mass production - it's the gap between 'we have a drawing' and 'the first 10,000 parts ship on spec.' A disciplined new-product-introduction (NPI) process is what separates a smooth launch from costly rework.

Here is exactly how Xinlongji moves a sheet metal prototype to mass production in China.

Stage 1: Design Review and DFM (Days 1-3)

We review your STEP/DXF/PDF and sample for:

  • Material and thickness suitability

  • Bend radii, hole-to-edge distances, and form feasibility

  • Tolerance realism vs. process capability

  • Cost drivers and simplification opportunities

You receive a written DFM report with recommended changes before any tooling spend.

Stage 2: Rapid Prototype (Days 3-10)

For functional and fit testing, we produce prototypes by laser cutting + CNC bending, CNC machining, or soft/single-stage tooling - no hard-tool commitment. This lets you validate assembly, ergonomics, and performance with real metal parts fast.

Stage 3: Validation and First Article

Once the design is frozen, we build production tooling and submit first-article samples with a full inspection report (FAIR). You approve the sample - or we revise. Production never starts without your sign-off.

Stage 4: Process Lock and PPAP-Ready Documentation

For automotive and industrial programs, we establish the control plan, inspection frequency, packaging spec, and lot traceability. PPAP-equivalent documentation is available on request.

Stage 5: Ramp-Up and Steady Production

First production lot runs with enhanced inspection, then transitions to standard control. We monitor critical dimensions, maintain tooling, and hold safety stock for repeat orders so lead times stay predictable as you scale.

Why the Stage Gate Matters

Each gate has a clear deliverable and your approval point. This prevents the classic failure mode: building hard tooling for a design that hadn't been fit-tested.

Customer Review

"We were a startup with a bracket design but no manufacturing experience. Xinlongji prototyped it in a week, caught two interference issues with our mating part, and walked us through soft tooling before committing to a progressive die. Nine months later the part is in full production and we never had a launch delay."

FAQ

Q: Can I get prototypes without paying for hard tooling?

A: Yes. Early prototypes use laser cutting, bending, and CNC machining, or low-cost soft tooling - no progressive-die investment until the design is validated.

Q: How fast can I get prototype parts?

A: Simple sheet metal prototypes often ship within 5-10 working days after drawing confirmation.

Q: What files do you need?

A: STEP, IGES, DXF, DWG, or PDF with dimensions, plus a reference sample if available. Tell us material, finish, and estimated volume.

Q: Can you help optimize my design for cost?

A: Absolutely - DFM feedback is standard. We suggest material, bend, and tolerance changes that reduce cost without affecting function.

Q: What happens after prototype approval?

A: We quote production tooling, build it, submit first articles for approval, and then ramp to mass production with full QC documentation.
